Scaling high and wide: How firms leverage AI and organizational design to overcome the scale‐scope trade‐off
ByteDance used AI and adaptive organisational design to escape the scale-scope trade-off, with AI capabilities improving through cross-domain deployment.
Summary
The authors study ByteDance to explain how a firm can grow in scale and in scope at once, when diversification normally dilutes a firm's resources. ByteDance deployed AI recommendation algorithms across connected platforms such as Toutiao, TikTok, Fanqie Novel and e-commerce services, and learning from one domain improved performance in the others, so each new business strengthened the shared AI capability instead of depleting it. The expansion followed three stages: unlocking latent demand through algorithmic discovery, extending across domains by sharing user data and insights, and orchestrating simultaneous expansion through decentralised business units with embedded AI teams and a flat, collaborative structure. The authors conclude that AI can be treated as a strategic asset whose value grows with cross-platform use, provided data can flow between businesses and the organisation is integrated around it. The evidence comes from a single case, so how far the pattern holds elsewhere is untested.
Editor's opinion
Diversification usually spreads a firm's capabilities thin, but a shared, self-learning AI capability can reverse that: each new domain feeds data and learning back into the others, so scope strengthens scale. The condition is organisational, meaning data must move freely between businesses and AI teams must sit inside the product units, not in a central lab.
